Scenario: Output Quantification — Using AI Code Generation Rates to Measure Your "Replaceability"

The company starts tracking AI-assisted code ratios, PR merge speed, task completion cycles, and similar metrics, trying to answer one question with data: "How much of this person's work can AI replace?"


What's Happening

Usage data from AI code generation tools is being quantified and analyzed:

  • GitHub Copilot: 4.7M paid users (January 2026), suggestion acceptance rate around 30%
  • Developer adoption: 51% of professional developers use AI coding tools daily
  • Experimental data: Controlled experiments show AI-assisted coding tasks completed 55% faster

These numbers are neutral on their own. But when the company puts them next to labor costs, a dangerous line of reasoning forms:

If AI makes development 55% faster
  → Theoretically the same output only needs 64% of the headcount
  → You can lay off 36% of developers

This reasoning is wrong — but it's being used.


Why This Reasoning Is Wrong

The Productivity Paradox

Teams with high AI adoption do merge more PRs (98% more), but PR review time increased 91%. Code duplication grew 8x. Code churn rate (written then deleted) rose from 3.1% to 5.7%. 66% of developers say the time spent fixing "almost right" AI-generated code exceeds the time AI saved.

Put bluntly: AI makes you produce more code faster that needs more fixing. Actual delivery speed and business outcomes haven't improved anywhere near as much as the task-level numbers suggest.

Speed ≠ Value

AI mainly accelerates code writing as a step. But in software engineering, writing code might be only 20-30% of total work. The rest: understanding requirements, designing solutions, integration testing, testing, code review, production issue handling, cross-team communication.

A developer's value isn't how many lines of code they write per day. It's how many correct decisions they make. Those decisions don't show up in git logs, don't show up in AI usage dashboards, don't show up anywhere that can be automatically measured.


The Risks You Face

Risk 1: Code Generation Rate Gets Read as "Headcount Redundancy"

If your AI code generation rate is 60%, management might interpret that as "60% of your work can be replaced by AI." That interpretation is wrong, but with non-technical management, numbers are more convincing than explanations.

Risk 2: Not Using AI Gets You Flagged as "Uncooperative"

Flip side: if your AI usage rate is very low, you might be seen as "not adopting new technology," "not proactive," "needs training or replacement."

Risk 3: AI Audits Your Code History

Going further: the company uses AI to analyze your commit history, identifying which work patterns are repetitive and automatable. Your past three years of code become evidence of your replaceability.


Strategy

Manage the Visible Metrics

Manage your AI usage rate like any other KPI:

  • Let AI do what you'd do anyway: Boilerplate, test cases, doc generation, standardized code. This pumps your usage numbers without handing over any core judgment.
  • Stay in the normal range: Copilot suggestion acceptance rate at around 30% is the industry average. If you deliberately refuse everything (near 0%) or blindly accept everything (near 80%+), you'll deviate from normal distribution and potentially attract attention.
  • Write important commits yourself: Anything involving architecture decisions, core business logic, security-related code — write it yourself. Let AI handle the peripheral stuff.

Make Your Value Happen Outside of Code

If the company's quantification system can only see git logs and AI usage data, then your most valuable work should happen where these systems can't see it:

  • Architecture reviews: Participate at the design doc stage, not the code stage. This doesn't show up in git logs.
  • Incident postmortems: Become the team's incident commander or post-mortem lead. This demonstrates judgment, not code volume.
  • Cross-team coordination: Resolve inter-team dependency issues, drive interface specification agreements. This is a people skill AI can't touch.
  • Mentorship: Guide junior engineers. This makes you the team's knowledge center — the undocumentable kind.

Core logic: If your value is entirely captured in code, then code quantification tools can evaluate you. If a significant chunk of your value lives outside code, the measurement tools only see an incomplete picture.

When Asked "How Much Does AI Help You?"

This question will come up more and more in 1-on-1s, performance reviews, and team meetings.

Dangerous answer: "AI handles most of my routine work. I mainly focus on architecture and design now." → Translation: "His routine work can be replaced by AI. Only a fraction still needs a human."

Better answer: "AI speeds up the code writing and testing parts, but for handling the edge cases in [specific business scenario] and the compatibility issues with [specific system], I still need to do that manually. Overall efficiency is better, but the core technical judgment still takes experience." → Translation: "AI is an assist tool, but his experience and judgment can't be replaced."


Long-Term Trend

Code quantification metrics will get more granular over time. What's likely coming:

  • AI auto-tagging each commit's ratio of "AI-generated" vs. "human-written" code
  • Per-task-type AI replacement rate breakdowns (bug fix, feature, refactor, infra)
  • Individual AI replacement rates compared against team averages to identify "high replacement risk" individuals

You can't stop these tools from being deployed. What you can do: make sure your most valuable contributions don't fall within these tools' measurement scope. Recognize the limits of the evaluation system, then make rational choices accordingly.
